Reflections on Q4 and the lessons that will shape 2026

Although Q4 feels a long time ago, it’s natural to look back—not just at the numbers, but at the lessons that will shape the year ahead

Although Q4 feels a long time ago, it’s natural to look back—not just at the numbers, but at the lessons that will shape the year ahead.

At Must Have Ideas, Q4 wasn’t simply the final sprint of 2025; it was a quarter that tested our systems, strategy and culture. It reminded us that growth isn’t just about ambition, it’s about preparation, decision-making and fast learning.

The scale of demand

Our headline numbers were extraordinary. We delivered our biggest sales day, week and month ever. During the week leading up to and following Black Friday alone, we processed an order every six seconds for 10 days straight. But Q4 wasn’t defined by one week—it was defined by sustained momentum across the entire quarter, demanding precise planning, operational discipline and a team ready to rise to the challenge.

Lesson 1: buying sensibly… but boldly

One of our biggest takeaways from Q4 was that exceeding targets requires taking calculated risks. Under-buying leads to missed opportunities; over-buying creates unnecessary cost. The sweet spot lies in confidence backed by experience. Being bold with purchasing—while remaining data-driven—is essential. Success comes from trusting forecasts, understanding customer needs and committing when the opportunity is there.

Lesson 2: Operational preparation is a must-have

Peak periods don’t forgive poor planning. We staffed up in advance, ensuring we had the capacity to process more orders than forecast—a decision that ultimately paid off. The lesson was simple: always build in headroom. Growth isn’t just about generating demand; it’s about being ready to deliver when it arrives.

Lesson 3: data turns pressure into precision

When you’re processing millions of transactions, data isn’t just helpful—it’s essential. Throughout Q4, real-time insights guided decisions on stock, marketing and logistics. The businesses that thrive aren’t the ones that react; they’re the ones that anticipate. Data provides that edge.

Lesson 4: culture powers performance

Without a team that thrives under pressure, technology and strategy can only take you so far. Q4 reinforced the power of an empowered culture—one where teams make bold decisions and those decisions drive results. When the pace is relentless, culture becomes your operating system, driving focus, resilience and performance.

Looking ahead

The question isn’t “How do we repeat Q4?” but “How do we scale the mindset that made it possible?” For us, that means doubling down on innovation, resilience and customer obsession. It means continuing to invest in flexible systems, data that removes uncertainty and people who bring energy and creativity to every challenge.

Because growth isn’t just about hitting numbers—it’s about learning faster than the competition. And if Q4 taught us anything, it’s that the businesses that win are the ones that prepare relentlessly, act boldly and adapt without fear.
